Apparel Sampling Explained: What to Expect Between Tech Pack and Bulk Production

Most production problems don't start in bulk. They start in sampling — specifically, in how brands and manufacturers manage the gap between what's on paper and what gets built

Sampling is the phase between submitting a tech pack and confirming a production order. It's where design intent meets manufacturing reality, where measurement specs get tested against actual pattern making, and where fit, construction, and material choices get validated before they're locked in at scale.

Getting sampling right is the single highest-leverage thing a brand can do to protect production quality. Getting it wrong — rushing through it, skipping revision rounds, or approving a sample without thorough evaluation — is how brands end up with production runs that don't match expectations and no recourse once the goods are made.


The Sampling Process: Stage by Stage

Stage 1: Tech Pack Review

Before any physical sample is made, a manufacturer reviews the tech pack to identify gaps, ambiguities, or specifications that require clarification.

This review is not a formality. A tech pack with missing stitch specifications, ambiguous colorway references, or incomplete measurements will produce a sample that reflects those gaps — not the design intent. Identifying and resolving those gaps before sampling begins saves a revision round later.

At this stage, questions typically cover: fabric sourcing (is the specified material available, or does an equivalent need to be approved?), construction details (any seam types or finishing methods not explicitly specified?), and measurement points (is every point of measure defined for the sample size?).

The output of the tech pack review is either a confirmation that sampling can proceed, or a list of clarifications needed before it does.

Stage 2: Proto Sample (First Sample)

The proto — short for prototype — is the first physical version of the garment, built to your tech pack specifications using available fabrics. In many cases, the proto is made in a substitute fabric if the actual production fabric hasn't been sourced or approved yet, which means the proto is primarily for evaluating fit, construction, and proportion rather than final material feel.

What to evaluate in a proto:

Fit: Does the garment sit correctly on the body at the specified measurements? Are there any fit issues — pulling, bunching, or proportion problems — that need to be addressed?

Construction: Are seams placed correctly? Are stress points reinforced? Is the finishing consistent with the spec?

Proportion: Does the design work as intended at the specified measurements, or do elements need to be adjusted?

What not to evaluate in a proto: Final fabric hand feel, color accuracy, or trim quality — these come later when production-accurate materials are in place.

Stage 3: Fit Revision (If Required)

Proto samples rarely come back without any feedback. The revision round addresses fit corrections, construction adjustments, and any specification changes identified during proto evaluation.

The number of revision rounds depends on how complete and accurate the original tech pack was, and how thorough the proto evaluation was. A well-prepared tech pack and a thorough first evaluation typically result in one revision round. Incomplete tech packs or rushed proto reviews tend to produce multiple rounds — each of which adds time to the sampling timeline.

Stage 4: Pre-Production Sample (PPS)

The pre-production sample is built with the actual production fabric, in the actual production colorway, with the actual trim and hardware. This is the sample that determines whether the garment is approved for bulk production.

The PPS should be evaluated against every specification in the tech pack:

  • Measurements within tolerance (typically ±0.5cm for most points of measure)

  • Fabric hand feel, weight, and behavior matching specification

  • Color matching the approved reference (Pantone, lab dip, or physical swatch)

  • All trim and hardware correct — zipper function, button security, label placement

  • Construction and stitch quality consistent throughout

Approving the PPS is a formal decision. Once bulk production begins against an approved PPS, the PPS becomes the quality benchmark — the standard against which production output is measured during QC.

Stage 5: Sample Approval and Production Confirmation

Once the PPS is approved, the production order is confirmed. From this point, the timeline to finished goods is driven by production lead time and shipping — not by further design decisions.

One important note: changes requested after PPS approval — even seemingly minor ones — typically require a new sample round and reset the production timeline. The PPS approval is the point at which the design is locked.


How Long Does Sampling Take?

Realistic sampling timelines from tech pack submission to PPS approval:

Proto sample production 7–10 business days
Brand review and feedback 3–5 business days
Revision and second sample (if needed) 5–7 business days
PPS production 5–7 business days
Brand review and approval 3–5 business days
Total (one revision round) ~5–6 weeks
Total (no revision needed) ~3–4 weeks

These timelines assume fabric is available or sourced quickly. If a specialty fabric needs to be ordered from a mill, add the fabric lead time — typically 2–4 weeks — to the front of the sampling timeline.


What Brands Get Wrong About Sampling

Treating sample approval as a formality.

The most common sampling mistake is approving a sample without thorough evaluation — reviewing photos rather than a physical sample, focusing on aesthetics rather than construction, or signing off quickly to move to production. The sample is the last moment at which problems can be fixed without production consequences. Thorough evaluation at this stage is not optional.

Requesting changes after approval.

Design changes after PPS approval restart the sampling process. This is not a manufacturer policy — it's a production reality. The production line is set up against the approved spec, and changing the spec mid-production creates quality inconsistencies that are difficult to control.

Conflating proto approval with production readiness.

A proto that fits well and is correctly constructed is a positive signal — not a production approval. The proto establishes that the garment can be built to spec. The PPS confirms it can be built to spec in the production fabric and colorway, with the actual trim and hardware.


One Practical Note
